The Parts Buyer's Checklist: How to Buy Alternators, Headlights, Cylinder Heads, and Injectors Without Learning Expensive Lessons

I run purchasing for a small independent shop that works on everything from VW AG cars to old Toyota JZs. We don't get OEM pricing. We don't have a warehouse. But we still need components that don't come back. This checklist is for the person in that position: you're buying maybe one alternator at a time, not a truckload, and you still need it to work.

It took me about six years and 1,260 purchase orders to understand that a part number is worth more than a brand name. I have the scars. I also have a spreadsheet. This is the process I use when I'm buying a VW AG alternator from Valeo, a Valeo BMW headlight, a 2JZ GTE cylinder head, or a set of fuel injectors. It works for small one-off orders and small-batch stuff.

Who Should Use This Checklist

Use this when you need a specific part for a specific vehicle and you're about to search by model name. That includes: “alternator VW AG Valeo” searches, “Valeo BMW headlight” fit checks, 2JZ GTE cylinder head purchases, any injector that you plan to install without testing, and cabin filters for customers who want the best air purifier with HEPA filter that fits their car.

Step 1: Start With the OEM Number, Not the Brand Name

Brand names are for advertising. Part numbers are for invoices. If the request says “alternator VW AG Valeo,” I don't start with the Valeo product page. I start with the OEM part number stamped on the vehicle or in the service manual. Then I cross-reference it to the Valeo number. The Valeo catalog gives you the OE reference, the amperage, and the pulley type. If you only search by brand and model, you can end up with one of five alternators that bolt up but don't match the voltage regulation.

Same for headlights. A “Valeo BMW headlight” is only the same part if the BMW part number matches. Valeo supplies several different HID/LED assemblies for one model year. The connector, adjuster, and auto-leveling bracket can all change. Write down the OEM part number first, then the Valeo reference.

For the 2JZ GTE cylinder head, the engine code isn't enough. The casting number matters. Non-VVTi heads and VVTi heads have different oil passages and cam bearing sizes. A “2JZ GTE cylinder head” can be either. They don't swap cleanly. I don't have hard data on how many are returned because of this, but from experience it's one of the most common mistakes in performance builds.

Step 2: Build a Total Cost Comparison Before You Click Buy

Last year, two quotes for the same alternator crossed my desk. One was $198. The other was $145. I almost went with the $145 until I calculated the full cost. The cheap one had a $45 core charge, $15 shipping, and a 90-day warranty. The $198 quote included the core, shipped free, and carried a 24-month warranty. If the old core didn't pass inspection, the $145 option became $205. The $198 stayed $198. That's a 3% difference, not the 27% difference in the listing price.

When you compare vendors, include all of these in the total cost:

  • List price
  • Core charge and whether it's refundable before return shipping
  • Shipping to you
  • Shipping back if the part has to be returned
  • Warranty length and coverage
  • The cost of the labor hours if the part fails after installation

I built this spreadsheet after getting burned twice on hidden return shipping. It's not clever. It's math. And it's the reason I don't get too excited about the lowest list price.

Step 3: Check the Details That Photos Don't Show

Photos won't tell you the pulley style, amperage, connector type, or casting revision. You have to ask or verify in the catalog.

For alternators: confirm the amp rating, pulley diameter, and connector key. A 120A and a 150A unit can look identical from the outside. For headlights: check the housing vents, adjuster condition, and seal edge. A broken leveling motor on a “Valeo BMW headlight” means you're buying a whole assembly. For cylinder heads: ask for the casting number, a surface flatness check, and a crack test report. If a seller can't provide a no-crack report for a 2JZ GTE cylinder head, I walk away. That's a deal-breaker for me.

Step 4: Test Fuel Injectors Before Installation

You don't need a flow bench to test fuel injector basics. You need three things: an ohmmeter, a leak-down setup, and a way to pulse the injector. Actually, a noid light helps too, but it only tells you the wiring is firing. It doesn't tell you about spray pattern.

  1. Measure coil resistance. Low-impedance injectors are usually 2 to 4 ohms and need a peak-and-hold driver. High-impedance injectors usually sit around 11 to 16 ohms. If you install low-z injectors in a car that expects saturated drivers, you'll cook something.
  2. Do a leak-down test. Pressurize the fuel rail to the car's specified pressure and watch the injector tips for one minute. A wet tip after 60 seconds is a fail.
  3. Swap the suspected injector to another cylinder. If the misfire follows the injector, the injector is the problem, not the coil, plug, or wiring.

If you have access to a flow tester, use it. Always test a new injector before you install it. This is one of the cheapest ways to avoid a second intake manifold removal.

Step 5: Don't Forget the Cabin Filter Side of the Job

When a customer asks for the best air purifier with HEPA filter, in a car the practical answer is usually a cabin filter. The best one for a specific car is the one that fits, has the right filtration class, and doesn't choke the blower. HEPA media is great, but the pressure drop has to match the HVAC system. In Europe this is covered by EN 1822; in general HVAC design, you'll see ISO 16890. Don't just buy the thickest carbon filter you can find.

Check the filter dimensions, frame style, foam seal, and media direction arrow. If the cabin filter is labelled HEPA plus activated carbon, verify that the carbon is actually in the media rather than a thin coating. I wish I had tracked how many filter orders came back because of the foam seal, but anecdotally? It's a bigger problem than people think.

Step 6: Keep a Parts Register

We didn't have a formal parts register until the third time we ordered the wrong quantity of a filter. It cost us a customer. Now every PO goes into a spreadsheet with the OEM number, the aftermarket reference, the date, the price, and the supplier. This is especially important for high-dollar items like a 2JZ GTE cylinder head or a full injector set. When a warranty issue comes up, you know exactly what you ordered and from whom. That single habit has probably saved more money than any coupon code.

The 30-Second Checklist

  • OEM part number identified and written down
  • Aftermarket reference cross-checked against OEM number
  • Total cost calculated including core, shipping, and warranty
  • Technical details verified: amperage, pulley, connector, casting number
  • Fuel injector test plan ready before installation
  • Cabin filter dimensions, efficiency, and pressure drop checked
  • PO details saved in a parts register

What Still Gets Me

I assumed “same part number” from two suppliers meant the same machining quality once. Turned out one supplier used a different casting source. Since 2021, we've reduced our returns by about 60% by following this checklist. Actually, it's more like 55%—I don't want to overstate it. The point is that the process works.

And one more thing: small orders deserve the same respect as big ones. A $250 alternator order from a one-car garage isn't a nuisance. It's a relationship. I still use the supplier who treated my first $200 order like it was a $20,000 order. Small doesn't mean unimportant—it means potential.
