The Auto Parts Buying Checklist That Would’ve Saved Me $23,000

There’s a note taped to the top of my monitor: “Check the part number. Check it twice.” That note exists because I didn’t follow it, and it cost me a significant amount of money.

I’ve been handling parts procurement for an independent repair-and-rebuild shop for 8 years. Before anyone hands me a PO, they need to know: I’ve personally made (and documented) 17 significant buying mistakes, totaling roughly $23,000 in wasted budget. That’s not a brag—it’s a warning.

Now I maintain our team’s pre-order checklist. In the past 18 months, it’s caught 47 potential errors. If you buy replacement parts—whether you’re sourcing Valeo starters for commercial fleet vehicles, swapping the Troy Bilt air filter on a customer’s mower, picking an AR piston kit for a rebuild, or even choosing a cast iron radiator for the shop break room—this checklist is for you.

Seven steps. I ordered them by how badly they’ve burned me. Two of them will feel like overkill when you read them. Those are the important ones.

Step 1: Confirm the OEM part number from the old part, not from the listing title

In my first year (2017), I ordered a Valeo starter based on a listing that said, in plain text, “Valeo starter.” The photo showed the right housing. The connector looked right. I never compared the OEM number stamped on the old unit.

Wrong mounting flange. $320 gone—restocking fee, return shipping, and a customer who waited an extra week. Actually, that’s the second mistake. The first was assuming “compatible” meant “identical.”

Here’s something vendors won’t tell you: product titles are written for search engines, not for accuracy. “Compatible with” is a suggestion, not a promise. The only thing that matters is the OEM part number.

The simple version: walk to the bench, write down the number stamped on the old part, and check what it cross-references to in a catalog. Takes four minutes. Costs nothing.

Step 2: Verify the voltage spec before touching a starter generator

In March 2022, I bought a Valeo 12V starter generator for a client’s light commercial vehicle. Listing said 12V. The invoice said 12V. My memory of the vehicle said “wait… that thing has two batteries.” I ignored the memory.

It was a 24V system. $850 total loss, counting freight both ways and the rush order for the correct unit. And to be clear, the Valeo part wasn’t the problem—I was. I ordered the right product for the wrong application.

Per ISO 8856, the international standard for starter motor electrical performance, a “12V” system is not tested at exactly 12V—it’s tested across a defined voltage range under load. In practical terms: always verify the vehicle’s actual system voltage before you order.

The assumption is that voltage is a simple specification. The reality is that starter generators often share one housing across multiple voltage configurations. The part looks identical from the outside. The internals are not.

When you’re ordering any electrical part: check the system voltage, check the service manual, and check whether the application has more than one battery. If anything feels off, email the vendor. If you’re wrong, you’ve lost 5 minutes. If you don’t, you can lose hundreds.

Step 3: Measure the old filter before you order a replacement

September 2022. The Troy Bilt air filter story still makes me cringe.

I found a “direct replacement” Troy Bilt air filter for roughly half the price of the one the customer had in the machine. I was so proud of the deal that I didn’t measure the old filter. It arrived 3mm too long.

Three millimeters. The filter housing wouldn’t close. The mower sat for a week while I paid for expedited shipping and a very annoyed customer waited. The “savings” turned into a $104 total: $28 for the wrong filter, $76 for shipping. Plus the customer relationship cost, which isn’t on the invoice but definitely matters.

I knew I should have measured it, but thought “what are the odds?” Well, the odds caught up with me.

What most people don’t realize is that “direct replacement” just means a vendor believes it fits. It doesn’t mean the vendor checked your particular revision. Manufacturers change filter housings across model years without changing the engine name. Measure length, width, height, and check the media type.

Step 4: Check the piston kit against the actual bore and pin height

Q1 2024. I ordered an AR piston kit for a rebuild. The listing said standard bore. The engine size matched. And the price was 15% less than the alternative—the numbers said go with it.

My gut said, “check the pin height.” I didn’t.

The pin height was 0.5mm off, and the ring grooves were narrower than the existing rings. We caught it before assembly, so it ended up being a $240 lesson instead of a blown engine. The product description didn’t mention any of it. The spec sheet did. I just hadn’t downloaded it.

People think a “piston kit is a piston kit.” Actually, the same engine model can have multiple piston variants: standard vs. oversize, different pin heights, different ring packs, different valve relief depths. The engine displacement is the least useful piece of information on the spec sheet.

Before you order, put the old piston on a bench. Measure the bore (or look at the last rebuild’s paperwork), the pin height, and the ring groove width. If the part number on the old piston has a “-020” or “+0.5” suffix, that’s a size, not a suggestion.

Step 5: Read cast iron radiator reviews for what they don’t say

The cast iron radiator reviews taught me about hidden costs in a different form.

I bought a unit for the break room based on a 4.5-star rating and plenty of “keeps the room warm” comments. None of the reviews mentioned that:

  • The unit weighs 110 lb, and freight costs more than the unit.
  • The connections arrive painted over and need thread cleaning before install.
  • Returns are so expensive that “free returns” is effectively a myth.

That radiator ended up costing about $420 more than the sticker price. The reviews weren’t fake. They were just written by people who were happy about the heat output, not by people who had dealt with freight, installation, and maintenance.

Whenever you’re reading reviews for a big or expensive item, search the review section for “shipping,” “return,” “install,” and “warranty.” The painful details are always in there—they’re just spread across the two-star reviews. And that one-star review that says “worked great until it didn’t”? That counts for more than the first thirty five-star reviews. I’ve learned that the hard way too.

Step 6: Save the warranty and return policy before you click “confirm”

This is the most boring step on this list. It’s also the one nobody does, and the one that has saved us the most money.

Three of my 17 mistakes would’ve been free fixes if I’d kept the right documentation. That’s not a small realization.

Here’s something vendors won’t tell you: “warranty on the part” doesn’t mean “warranty on the part being correct.” If you order the wrong part and install it, that’s not their problem. If the shipping label tears the box, that’s the shipper’s problem. And if you don’t keep the original listing, product page, or order screenshot? Good luck proving what the vendor actually claimed. The document is the argument. If you don’t have it, you’re negotiating with a wall.

What I do now, for any order over about $200: screenshot the listing, save the warranty page as a PDF, and read the return policy before checkout. It’s ten minutes of paperwork that typically never gets used—but when it does get used, it brings back enough to make up for all the times it didn’t.

Step 7: Calculate the total cost, not the price tag

This final step is where “value over price” stops being a phrase and becomes a math problem.

I audited our purchase orders in January 2025, and the pattern held: in about 60% of the cases where we picked the lowest quote, the total cost ended up higher than the next-lowest option. The $28 Troy Bilt air filter cost $104 in the end. The “budget” cast iron radiator cost $420 more than the mid-range one after freight and fixes. The Valeo 12V starter generator mistake wasn’t a parts-price issue at all—it was a system-spec issue that no price comparison would have caught.

What I do now is simple: add unit price + freight + the realistic cost of being wrong (restocking fees, return shipping, downtime) and compare the totals. Not the tickets. Because the ticket is what they show you; the total is what you pay.

People think expensive vendors deliver better quality. Actually, vendors who deliver quality can charge more—the causation runs the other way. And “cheapest first” is how you end up with a collection of parts that looked good in the listing and don’t fit the thing you own.

When the wrong part already arrived

Do not do what I did in 2017 and try to “make it work.” That’s how you void the return window and turn a fixable mistake into a total loss.

  1. Stop working with the part immediately. Do not install it, do not “just check if it lines up.”
  2. Document everything—photos, packaging, invoices, the listing screenshot from Step 6.
  3. Contact the vendor before you contact anyone else. Some vendors offer a return exception even when the policy says no restocking refunds.
  4. Ask about partial credit when the vendor insists on restocking. It’s cost us less than a full refund but more than nothing.

I built this checklist because I got tired of being the person who learns things the hard way. Since I started enforcing it, we’ve caught 47 potential errors, and the ordering process doesn’t need emergency fixes anymore. The cost is a few extra minutes per order. The return, in my experience, has been worth every penny—and then some.
